A museum sought to replace fragmented, manual operations with a unified digital platform. The goal was to streamline the full visitor and staff lifecycle, from online ticket sales and on-site gate entry to back-office show management, content publishing, coupon management, and revenue reporting, through a single, purpose-built system..

Challenge

Manual and fragmented processes across every operational area, ticketing, gate entry, staff management, and content updates, made scaling impossible and introduced errors at every touchpoint. The museum needed a single platform capable of handling concurrent visitors, real-time seat availability, secure payments, and physical access control, while giving non-technical staff full control over day-to-day operations.

Some of the Key challenges of the project were:
  • Preventing double-booking under concurrent load with real-time seat availability and database-level locking.
  • Processing payments securely via webhooks while preventing forged or replayed payment confirmations.
  • Syncing QR code data with physical turnstile hardware without blocking visitor entry on hardware outages.
  • Managing six notification channels across push, SMS, and email without a single-provider outage silencing all communications.
  • Building a multi-role admin portal where non-technical staff manage operations without developer dependency.
Solutions 
  • Built a multi-step consumer booking flow with real-time seat availability, database-level row locking for temporary holds, and automatic hold expiry via Hangfire scheduled jobs to eliminate race conditions.
  • Integrated Zoho Payments with HMAC signature verification on all incoming webhooks and idempotent booking status transitions, ensuring tamper-proof payment confirmation.
  • Implemented bulk turnstile sync via Hangfire jobs with Polly circuit-breaker policies wrapping the TimeWatch API, hardware failures are logged, queued for retry, and fully isolated from visitor entry flows.
  • Developed a provider-agnostic notification service supporting Firebase FCM (push), Twilio and Karix (SMS), and Zoho, Gmail, AWS SES, and ZeptoMail (email), with per-channel Polly resilience and transparent failover.
  • Delivered a purpose-built admin portal with RBAC across four roles, a dynamic Resource.Action permission matrix, and modules for show management, booking operations, content publishing, coupon promotions, and revenue analytics.
  • Auto-generated QR code tickets on booking confirmation with downloadable PDF support, and validated them at physical gates via the TimeWatch turnstile integration, replacing manual ticket checks entirely.
  • Established full observability from day one: CloudWatch RUM, OpenTelemetry distributed tracing, Serilog structured logs to S3, Google Analytics 4, and an admin audit trail for every staff action.
Results
  • Platform is live in production, visitors complete the full booking journey (show discovery → QR ticket) in a self-service, mobile-optimised flow without staff involvement.
  • Physical gate entry is fully automated via turnstile integration, eliminating manual ticket checks at every entry point.
  • Museum staff independently manage shows, bookings, content, coupons, and refunds through a role-appropriate admin portal, zero developer dependency for day-to-day operations.
  • Zero-downtime deployments achieved via AWS ECS Fargate with automated CI/CD and SonarQube quality gates enforced on every merge.
  • Complete operational visibility through distributed tracing, structured logging, frontend RUM metrics, and a full admin audit trail across all staff actions.
